Diagnose & Baseline
Establish the factual baseline and secure the mandate.
Data Quality
Run a platform-wide data quality audit and publish the defect baseline by object โ duplicates, empty required fields, stale records, records with no owner. Establish which business decisions currently rely on data that would not survive scrutiny.
Data Standardization
Inventory every data field and flag those with no owner, no definition, or no documented use. Identify the same concept stored under different names in different systems, and where teams disagree on what a field means.
Talent Management
Map the skills you have against the skills the next four quarters of delivery demand, and name the gap. Identify where experienced people spend their time on routine entry rather than judgment, and where only one person can perform a critical task.

Design & Standardise
Turn findings into published standards and named owners.
Data Quality
Clean before you build; new capability amplifies existing defects rather than hiding them. Resolve fragmented records into a single profile per customer. Put quality gates into the delivery pipeline, with coding and configuration standards, so new defects cannot be introduced silently.
Data Standardization
Write the data architecture handbook โ naming standards, mastering rules, de-duplication logic, privacy and segregation rules, and age-out rules. Correlate data across systems through one hub rather than reconciling pairwise. Version data contracts and publish deprecation windows so a change cannot break a consumer without warning.
Talent Management
Build formal reskilling paths that move administrators from configuring systems to supervising them. Decide for each gap whether to recruit, grow or contract. Redeploy staff from data entry into oversight roles.

Deploy & Govern
Make the standard the default and put it under governance.
Data Quality
Every CRM delivery team, in-house or vendor, includes a named architect accountable for data quality. Defect rates are measured against the Diagnose baseline and reported on a set cycle. Records referenced by automation are uniquely and unambiguously identifiable.
Data Standardization
Naming conventions are enforced across the CoE and checked at delivery. Definitions are published where the data is used, not in a separate wiki nobody opens. Lineage and entitlements travel with the data, so any consumer can see where a value came from and who may see it.
Talent Management
Job descriptions define specific oversight responsibilities, not just task lists. Collaboration across human and automated work is a stated hiring criterion. Every critical task has more than one person who can perform it.
